Explain movement with evidence
Pair a rise or fall in volume with queue examples, changed scope, system issues, or owner delays. Avoid attributing a trend to team performance without checking the work itself.
End with named actions
Each decision should have an owner, due point, and evidence to review next week. The meeting is complete when the queue has a clearer next state, not when every item has a color.
